The Packfiles Agent is an AI agent for GitHub Copilot that helps your team plan, execute, and troubleshoot migrations to GitHub without leaving GitHub. Instead of consulting documentation, manually reviewing repository inventories, or reading hundreds of lines of runner logs to decode a failure, you work directly with the agent in the places where migration work already happens.

Prerequisites and Set-up

• Packfiles Warp installed on your Migration HQ organization
• A Migration HQ repository initialized by Warp, with a completed source scan (backlog issues created)
• GitHub Copilot enabled for your organization
• A one-time setup to grant the agent permissions in your Migration HQ repository

What the Agent Can Do

🗺️ Migration Planning — Invoke from the Agents tab

• Ask the agent to "Plan my migration." It reads every open backlog issue, scores each repository on size, activity, and complexity, assigns it to a migration wave, applies wave labels to your issues, and delivers a complete migration strategy document. Executive summary, risk register, timeline, capacity recommendation, and pre-migration checklist included. No spreadsheets, no CSV exports, no external data sources.

🔍 Migration Diagnosis — Assign a failed backlog issue to the agent

• Migration failures can be opaque. Assign the issue to the agent and it reads the evidence, identifies the root cause in a single sentence, and posts a numbered remediation plan directly on the issue, including the exact retry command to run once you've fixed it.

✅ Configuration Validation — Mention the agent on a pull request

• Comment "@packfiles-warp validate the config changes in this PR" and the agent validates your config/warp.yml against Warp's schema, flags errors and warnings with clear severity levels, and surfaces security implications before they reach runtime. Merge configuration changes with confidence.
