Then the same agent stalls for months and never reaches a customer. The demo was never the hard part. The real work starts after the applause. This kicks off a new series I'm writing called Shipping Intelligence. This series is about what it actually takes to put AI into production, where the stakes are real and "it worked in the demo" isn't good enough. [🇦🇺Yes, I said it, and I am still working on the accent.] Just wrapped ServiceNow World Forum Sydney — my first trip to Australia, and what a way to break it in. Enjoyed conversations with customers, partners, and teammates who care deeply about solving tech problems with an eye toward upskilling. A few things I’m walking away with: ✅ Innovation moves faster when you’re in the room, not just on the call. ✅ Enterprises are coming to grips with the skills void, and together we’re urgently tackling that with real discussions and solutions around role-based learning. ✅ Jet lag is temporary; the relationships built here aren’t! On that last point, grateful to have the space and opportunity to collaborate with #servicenowuniversity teammates Jane Matson Bianca Liriano Patricia Walker and mates from AUS and APAC Fletcher Hall Nick Winham and William S. and enjoy a few flat whites! ☕

Tapan Kamdar liked thisI recently gave a talk at AI Engineer World’s Fair (https://lnkd.in/gq_thxeg) on moving from tokenmaxxing to something I like to refer to as trusted throughput. Trusted throughput is the rate at which teams convert AI usage into customer value that is reviewed, validated, maintainable, safely deployed, and most importantly trusted. Like myself, many engineering leaders are navigating the same journey driving AI adoption while measuring impact, controlling costs, and improving ROI. Here are a few key learnings I shared that might be helpful for you too as you’re thinking about this: 1. Usage is a signal, not the goal: Token dashboards are as useful as a smoke detector in a fire. They can signal something is wrong by showing adoption gaps, unexpected spikes, and unusual patterns. But token usage should not become a leaderboard or performance target. 2. Cost is only half the ROI equation: Measuring spend is necessary, but incomplete. We also need to understand the value AI usage actually produces for customers. 3. The bottleneck moves downstream: AI makes it easier to generate code. That increases pressure on code reviews, CI, merge queues, flaky tests, and release confidence. 4. Token optimization is not just cost-cutting: Guardrails, budgets, prompt caching, context pruning, model routing, and agent step limits all matter. But the larger goal is to get more customer value from every token used and every hour of an engineer’s time. 5. Plan the full software development lifecycle early: PR creation, review, CI, merge, and deployment need to be designed together. Otherwise, adoption can outpace the system’s ability to safely absorb AI-generated work. I’m increasingly convinced the winning engineering orgs will not be the ones that use the most AI, but the ones that turn AI usage into the most trusted throughput.Tapan Kamdar liked thisThe winners of the AI era won't be the teams generating the most tokens. At AI Engineer World's Fair, Mingsheng Hong, VP of Engineering, made the case for a different metric: trusted throughput. Because AI output only matters if it becomes customer value that's validated and confidently shipped. Token usage tells you AI is happening. Trusted throughput tells you it's working. Tapan Kamdar liked thisTapan Kamdar liked thisHey builders working on agentic apps 👋 — here's a thought experiment I turned into runnable code. It's early, and I'd love to be told what I got wrong. The premise: almost any business problem can be cracked by 𝘁𝗿𝗶𝗮𝗻𝗴𝘂𝗹𝗮𝘁𝗶𝗼𝗻. Think of how cell towers locate a phone — no single tower knows where you are, but three, from three angles, pin it down. Hard problems are the same: attack the same problem from the data, from the real world, and by testing one against the other, and you converge on the answer far faster — and with more confidence — than any single approach. So I modeled that as a product team where every teammate is an AI agent, each taking one angle: 🧭 𝗣𝗿𝗼𝗱𝘂𝗰𝘁 𝗠𝗮𝗻𝗮𝗴𝗲𝗿 𝗔𝗴𝗲𝗻𝘁 — the real-world angle: provides independent ground truth 🔬 𝗗𝗮𝘁𝗮 𝗦𝗰𝗶𝗲𝗻𝘁𝗶𝘀𝘁 𝗔𝗴𝗲𝗻𝘁 — the data angle: builds interpretable signals → ranked candidates ✅ 𝗜𝗻𝘁𝗲𝗴𝗿𝗮𝘁𝗶𝗼𝗻 𝗧𝗲𝘀𝘁𝗲𝗿 / 𝗤𝗔 𝗔𝗴𝗲𝗻𝘁 — the test angle: checks each signal against reality; flags what's noise 🤖 (optional) 𝗔𝘂𝘁𝗼𝗠𝗟 𝗥𝗲𝘀𝗲𝗮𝗿𝗰𝗵 𝗔𝗴𝗲𝗻𝘁 — auto-discovers a challenger model 𝗧𝗵𝗲 𝗸𝗲𝘆: 𝗶𝘁'𝘀 𝗶𝘁𝗲𝗿𝗮𝘁𝗶𝘃𝗲. Every round is a frozen iteration_N/ folder — candidates → QA feedback → Data Scientist's response → human sign-off → next round. A full audit trail of what changed, why, and what it scored. That loop is the point. 𝗣𝗿𝗼𝗼𝗳 𝗶𝘁 𝘄𝗼𝗿𝗸𝘀: the demo plants a deliberately useless signal. The QA agent catches it and says drop it. Make it predictive, re-run, and the verdict flips. It reads reality, not a script. Domain-agnostic (churn, fraud/credit, healthcare risk…), runnable in ~5 min, Apache-2.0. 𝗧𝗮𝗸𝗲 𝗶𝘁 𝗳𝗼𝗿 𝗮 𝘀𝗽𝗶𝗻 — and tell me how you'd extend it. I keep picturing a clean UI over the whole loop… but I'd love to see what you build. This really feels like a turning point for retail and AI. Insights from Sundar Pichai at #NRF2026 underscore how AI is evolving beyond experimentation into an enterprise-wide operational engine – from discovery and personalized decisioning to seamless delivery and fulfillment. What stood out for me is how clearly the conversation has shifted from “𝐰𝐡𝐚𝐭 𝐜𝐚𝐧 𝐀𝐈 𝐝𝐨?” to “𝐡𝐨𝐰 𝐝𝐨𝐞𝐬 𝐢𝐭 𝐚𝐜𝐭𝐮𝐚𝐥𝐥𝐲 𝐫𝐮𝐧 𝐭𝐡𝐞 𝐛𝐮𝐬𝐢𝐧𝐞𝐬𝐬?” The idea of a 𝐔𝐧𝐢𝐯𝐞𝐫𝐬𝐚𝐥 𝐂𝐨𝐦𝐦𝐞𝐫𝐜𝐞 𝐏𝐫𝐨𝐭𝐨𝐜𝐨𝐥 is powerful—not because it’s flashy, but because open, interoperable standards are what make AI truly usable at scale across discovery, transactions, and fulfillment. For retailers, the real opportunity now is rethinking end-to-end experiences with AI embedded into the operating model, not bolted on as a feature. Leadership teams now have to answer, “𝘞𝘩𝘦𝘳𝘦 𝘥𝘰 𝘸𝘦 𝘳𝘦𝘥𝘦𝘴𝘪𝘨𝘯 𝘵𝘩𝘦 𝘷𝘢𝘭𝘶𝘦 𝘤𝘩𝘢𝘪𝘯 𝘴𝘰 𝘈𝘐 𝘥𝘦𝘭𝘪𝘷𝘦𝘳𝘴 𝘴𝘱𝘦𝘦𝘥, 𝘴𝘪𝘮𝘱𝘭𝘪𝘤𝘪𝘵𝘺, 𝘢𝘯𝘥 𝘮𝘦𝘢𝘴𝘶𝘳𝘢𝘣𝘭𝘦 𝘣𝘶𝘴𝘪𝘯𝘦𝘴𝘴 𝘰𝘶𝘵𝘤𝘰𝘮𝘦𝘴?” The real advantage won’t come from who adopts AI first—but from who embeds it most thoughtfully into how the business actually runs. The winners won’t be the ones with the most demos, but the ones who translate this into simpler journeys, faster decisions, and measurable outcomes.
